Stock Management

People love to choose new frames for their practice. It’s exciting to see the latest styles, try on new designs, and have new models for patients.

What is not exciting is managing stock. As a coach, the common issues I see are:

  • Too much stock (the worst I saw was a practice with enough back up stock to last them 2 years without buying any additional stock)
  • Old stock in the drawers and new stock on display (so the old stock gets older with no chance of selling it)
  • No pricing strategy
  • Stock that doesn’t match their demographic or what their patients are buying
  • Too many brands with only 1 or 2 options

 

Working on a stock management plan means:

  • Having stock levels that match display requirements and allow a little extra for back up. This means having enough back up to last 2 weeks – 1 month
  • Having a price model that simplifies pricing and allows good margin. This means less price points and a simple price guide so anyone in the team can process new stock
  • Having minimal aged stock. This means more option to rotate stock and buy fresh new models more often
  • More margin. In all the stock reviews I have worked on, practices ended up with a higher average selling price and better margin

 

Writing a stock management plan is fairly quick but cleaning up your stock can take months.

Quick Tips

  • Lets you continue to add in freshness with new models
  • Lets you reduce stock on hand so you are reducing your overall stock
  • Put them on display (most are in the drawer)
  • Buy a coffee for the team member who can sell the oldest frame each day/week
  • Add them into your package or second pair range
  • Reprice them (rather than reducing them with a red pen). Sometimes, the price doesn’t match the frame

Taking stock management to the next level

Stock management doesn’t have to be a headache. It can be a strategic advantage! By fine-tuning your approach, you can maximise profitability, improve cash flow and ensure your patients always have the best selection.

We’ve put together a list of 6 key elements you can use to start working on your stock:

  1. Know your stock needs
    • Understand your patient demographics and purchasing behaviours so you stock the right frames in the right quantities
    • Keep best sellers in stock, keep track of the best selling brands, styles and colours
  1. Build a price strategy and understand margin
    • Simplify your pricing with margin in mind
    • Ensure your frames are positioned at competitive yet profitable price points
  1. Maintain the right amount of stock and match to your display needs
    • Target stock should include 2-4 weeks of back up stock (maximum)
    • A simple way of deciding your back up stock amount is to run a sales report of the last 12 months. Divide that by 12 if you want your average monthly sales to have a month of back up stock or by 24 if you want to have a fortnight worth.
    • Follow the 80/20 Rule (Pareto Principle) – 80% of sales often come from 20% of your stock. Identify those best sellers and try to keep them stocked up
  1. Brand selection & patient experience
    • Having small amounts of too many brands can dilute your offering. Focus on curated selections that resonate with your patients and improve their buying experience
    • Try different ways of displaying stock to make the buying experience easier for your patients. Practices have had good results displaying by colour rather than brand. Trial options and see what works best in your practice
  1. Setting buying plans & rules
    • Set a buying plan to control spending, prevent overstocking, and keep your stock fresh
    • Have plans for dealing with overstocks and aged stock – for example clearance sales, packages, or second pair options
    • Ensure you have a quick fix for understocking – this may include displaying your stock differently so gaps don’t stand out as well as ordering top ups quickly
    • It’s OK to buy in between rep visits if you need the stock. Don’t let your best selling brands get low on stock
  1. Measuring, monitoring, & reviewing stock
    • When you start to work on your stock, a review is important as it gives you a starting point
    • As you make changes, reviews are important as they show the impact of what you are doing
    • Adjust your buying, merchandising, stock plans based on the reviews you do
    • Don’t let old stock sit in the drawers where it won’t sell. Continually check what you have on display to minimise aged stock issues

Below are some tips for you to consider when working on your stock management

  • Resources that can help you manage your stock include
    • A reliable practice management system that helps you manage your stock such as Ocelot Plus
    • A simple one page price list that helps your team price stock without worrying about calculations
    • A merchandise plan to know what display space you have and how many pieces of each brand you require to fill your display space
    • A buying plan to ensure you only buy what you need to reduce overstocks
    • A good aged stock plan to help you sell through your old stock, rotate with Suppliers or reprice if a brand isn’t selling

 

  • Work with your Suppliers as they have a lot of knowledge. Consider
    • Asking them what sells
    • Asking them for tips about merchandising/displaying their products
    • Asking them to do training sessions to help the team learn about their products as well as give selling and styling tips
    • Asking them about marketing – what posters do they have, what about social media posting or imagery for your website, do they have in store display options

  • Making sure your stock is relevant to your market is critical. If you don’t review your sales and consider your patients, you could be impacting your sales
  • Finding ways to manage and get rid of aged stock is important. If you wait till its aged, you then need to consider discounts, adding to 2 for 1 offers, selling it off cheap etc, – if you wait too long it becomes unsaleable
  • Balancing brand names, price, and quality can be hard. Sometimes a brand name at a high price doesn’t have great quality, while a good quality acetate may be priced high but is unknown. It’s a balance between what to buy, sales/lifestyle training, what patients want, quality, price, and what the store needs
  • Allow time to do it. Don’t get overwhelmed with the task at hand
  • Believe in the pricing system. It has been a game changer for us. It simplifies things for everyone who prices stock. It’s brilliant!
